What High-Performing C-Store Design Actually Looks Like at Scale
Convenience retail has reached the point where operational efficiency alone is no longer enough.
Customers still expect stores to be easy to shop, but increasingly, they also expect environments that feel relevant to how they live. That expectation is changing what good design looks like.
For me, the strongest C-store environments today aren’t defined by a fixture package, a remodel, or a campaign. They’re defined by systems that can adapt, scale, and evolve without losing what made the experience work in the first place.
Scaling Experience Without Losing Relevance
One of the biggest challenges in convenience retail is maintaining authenticity across a large store network.
Customers in different regions don’t respond to the same messages, environments, or experiences in the same way. The strongest operators build flexibility into the framework from the beginning through localized campaigns, tiered activations, and market-specific execution.
That requires more coordination, but customers are sophisticated enough now that relevance matters.
Why Campaign Thinking Is Changing
Retail cycles move faster than ever, which is why many operators are moving away from constantly rebuilding store environments.
Instead, they’re investing in adaptable frameworks: permanent systems that can be refreshed through seasonal graphics, messaging, and promotions. The customer experiences something new while the operator avoids starting over every few months.
That’s where retail design is heading. Less emphasis on one-off campaigns and more focus on environments that can continuously evolve.
Foodservice Must Be Designed as a System
Foodservice can’t be bolted onto an existing environment.
Stores now support drive-through, mobile ordering, third-party delivery, grab-and-go, dine-in, and traditional convenience shopping simultaneously. When those journeys aren’t designed to work together, customers feel the friction immediately.
The retailers getting it right are designing around the entire journey, not just the individual destination.
Great Design Starts Before Design
One of the biggest misconceptions about design strategy is that it begins with the environment.
The most successful projects begin by understanding customer behavior, operational challenges, and the outcomes the experience is meant to deliver. If those foundations are clear, scaling becomes easier. If they aren’t, compromises appear later and execution suffers.
Strong ideas only create value when they thrive during rollout.
Big Ideas Will Win the Next Five Years
I believe the next five years in convenience retail will be more transformative than the last fifteen.
The risk is that technology accelerates sameness. When everyone has access to the same data and the same tools, differentiation becomes harder.
That’s why the biggest opportunities won’t come from studying other convenience retailers. They’ll come from borrowing ideas from hospitality, travel, wellness, entertainment, and other industries, then translating them into convenience retail in ways that feel original.
So I might be going out on a limb here, but the big ideas will matter even more than optimization. Optimization will be table stakes - it has to be.
An Imagine Perspective
At Imagine, we see design as the connection between customer experience, operations, production, and rollout. The operators that succeed won’t be the ones chasing every trend. They’ll be the ones building adaptable systems that allow the biggest and best ideas to perform consistently, efficiently, and at scale.
